Planning season has arrived — and with it, a quiet restructuring across the industry


Every fall, AEC firm leaders sit down to set the coming year's strategy, budgets, and goals for their marketing and business development teams. This year, a growing number of Principals are approaching that exercise with a harder question than usual: is our BD and marketing model actually built for how clients buy today — or for how they bought a decade ago?


For many firms, the honest answer is uncomfortable. And it has nothing to do with how hard their people are working. It's a question of alignment. The traditional structure — high-volume outreach led by non-technical business development staff — was designed for a market that has fundamentally changed. The buyers changed. Most firm structures didn't.


That's why, heading into 2027, restructuring is quietly underway across the AEC space. Not restructuring for its own sake, and not because BD and marketing matter less — but because the old model is misaligned with how clients now want to engage.

Here's the evidence for that shift, drawn from two sources: our direct survey of the buyers themselves, and the broad B2B buyer research from Forrester and Gartner that corroborates it.


What the buyers are telling us


The second annual Fusion BD survey went directly to the source — the Vice Presidents of Facilities, Directors of Plant Operations, Chief Operating Officers, and other decision-makers who actually purchase AEC services. Not firms surveying themselves. The buyers.

That distinction matters more than it may sound.

Most AEC business development research surveys the firms — principals, marketing and BD staff reporting on what they observe from their side of the table. This survey asked the people on the other side of it: the buyers who actually write the checks. It's the difference between asking sellers how they believe buyers behave, and asking buyers how they actually do.

Their engagement preferences have moved decisively toward technical leadership and away from traditional BD:


  • 92% take a new opportunity (RFP/RFQ) straight to a Principal or Project Leader. Only 5% take it to a BD person.

  • 90% exclude BD staff from formal project interviews, either sometimes or always.

  • 69% stay loyal to a Principal or Project Leader who changes firms — versus just 30% for a BD contact.


And the traditional high-volume outreach model isn't just underperforming — buyers are actively tuning it out:


  • 81% receive 7 to 15 or more BD requests every week. Several said the volume causes them to ignore BD outreach entirely.

  • 96% are "never" or "not likely" to respond to a cold LinkedIn InMail meeting request from a BD person.



The journey now begins before you know it's begun


Perhaps the most consequential finding for how firms structure their teams: a large share of the buyer's evaluation now happens privately, before any contact.


  • 66% of buyers use search engines to research providers six or more times per week.

  • 36% now use AI tools to build an initial shortlist of firms with a specific scope of expertise — frequently before an RFP is ever written.

  • 61% use LinkedIn for industry knowledge and provider research.


Your firm can be shortlisted — or quietly passed over — before a single conversation takes place. That reality alone breaks the logic of a BD structure built entirely around outbound activity.


Broad B2B research confirms the shift


This isn't one consultant's reading of the AEC market, and it isn't unique to design and construction. The largest B2B buyer research points in exactly the same direction.


  • Forrester's Buyers' Journey Survey found that 68% of business buyers now enter a purchase with a front-runner already in mind — and that front-runner wins roughly 80% of the time. Preference is formed early, and late-stage selling rarely dislodges it.

  • Gartner's B2B Buying Survey found that about 75% of buyers now prefer a rep-free buying experience, and that roughly 80% of the buying journey happens without any direct vendor contact at all.


Read alongside our AEC buyer survey, the picture is unmistakable. The broad research says buyers decide early and privately, before sellers get involved.


Our AEC-specific data shows exactly how that plays out in design and construction: buyers searching weekly, using AI to build shortlists, taking RFPs straight to Principals, and tuning out high-volume outreach. The macro trend and the AEC-specific behavior tell one consistent story.


That space — between how buyers now engage and how most firms are still structured to engage them — is precisely what's driving Principals to restructure for 2027.


What restructuring actually looks like


The firms getting ahead of this aren't simply adding BD headcount to a model that's already misaligned. They're realigning around how buyers actually decide. In practice, that means two coordinated shifts.


1. Lead with specific, targeted thought leadership.

Because buyers now build shortlists privately — through search, AI, and LinkedIn — a firm has to be discoverable and credible before the conversation. That requires publishing specific, documented expertise tied to the exact scopes of work the firm wants to win: case studies, technical articles, a genuine point of view. Generic capability statements don't surface in an AI-built shortlist. Documented, specific expertise does. Being findable and credible during that private research phase is now a structural requirement, not a marketing nicety.


2. Put Principals and technical leaders at the front of client-facing BD.

Buyers have told us plainly who they want to engage. When the person reaching out can speak to the technical problem — and will help solve it — outreach stops feeling like an interruption and starts feeling like the beginning of a solution. These relationships are also far more durable, which is why loyalty travels with the Principal, not the BD contact.

Structuring around these two shifts changes the role of BD and marketing staff, too — from front-line prospecting toward enabling principal-led growth and building the firm's digital credibility. It's not less marketing and BD. It's marketing and BD organized around the buyer.


The two questions every firm should answer this planning season


If Principals are the preferred point of engagement, and expertise-led visibility is the new front door, two practical questions follow — and they belong in every 2027 planning conversation:


  1. How do Principals and Project Leaders participate in BD without sacrificing their billable responsibilities?


  1. How should marketing and BD teams be structured to support principal-led growth and digital credibility — rather than compete with it through volume outreach?


Avoiding these questions doesn't protect the status quo. It simply carries a misaligned structure into another budget year — while competitors realign around the buyer.


Bottom line


Restructuring BD and marketing for 2027 isn't a trend for its own sake. It's a rational response to a market that has already changed — confirmed by the buyers themselves, and echoed by the industry's own trend research. The firms that move now, during planning season, will enter 2027 aligned with how clients actually buy. The firms that wait will spend another year optimizing a model built for a market that no longer exists.
